Starting point

A substantively strong, founder-led initiative was to grow from an idea into a durable, independently capable organisation.

Where the difficulty lay

Build-up and substantive work ran in parallel – with many open questions at once and a high bar for diligence and discretion.

Target picture

Turn a founder-led initiative into a launch-ready, fundable and capable organisation – moving from analysis and debate to clear decisions and durable structures.

Approach

  1. Sharpened strategy and impact logic with the founding team and made it decidable.
  2. Treated funding as architecture: robust across several sources instead of dependent on a single funder.
  3. Set up the organisation step by step to be launch-ready and capable of acting.
  4. Depth before breadth: went deep on one example rather than opening every topic at once.
  5. Kept the relationship with the funders reliable and honest.

My concrete contribution

My contribution was operational and concrete: I prepared, followed up and coordinated central building blocks of the build-up phase.

  • Preparation and organisational steering of workshop and dialogue formats with multiple stakeholder groups – up to leadership level (board-minus-one), including materials and flow.
  • Development of the core incorporation documentation for the non-profit gGmbH – responsibility matrix (RACI), KPI model, and HR and financial planning as a complete basis for a sound incorporation.
  • Iterative alignment with the owners on the next steps, underpinned by regular risk reviews and scenario analyses.
  • Support of a coaching format with regular on-site presence.
  • Creation, quality assurance and sign-off of reports and externally facing documents – in close coordination with the people responsible and with my own accountability for the outcome.

Result

  • An independent, non-profit organisation established and prepared for the next phase.
  • A robust strategic and financial basis created for fundraising and delivery.
  • A proof of concept delivered for scaling to further areas.

Lessons

  • Solid groundwork decides whether a young venture becomes fundable – and it comes out of intensive workshops with everyone involved.
  • Anchoring clear roles, decision rights and oversight early on was the basis for workable governance.
